Many small nonprofits lack capacity for formal evaluation. This lesson explores simplified measurement approaches that generate credible evidence without requiring extensive resources or expertise.
Rather than comprehensive evaluation, organizations can answer four core questions about each AI application:

Sometimes direct outcome measurement is expensive or impossible, but operational metrics serve as proxies. For example, an AI grant research tool's impact is measured not by grants actually won (which have many causes beyond the tool) but by grants identified and submitted. Number of grants identified and submitted is a proxy for tool utility. Operational metrics are more immediately measurable than ultimate outcomes.
Qualitative stories and case examples provide compelling evidence of impact without requiring extensive data collection. Rather than surveys of 100 users, organizations can document detailed case examples: "This AI tool helped Ms. Johnson get approved for housing assistance faster by identifying her as high-priority." Multiple compelling stories build credible evidence of impact.
Simple surveys asking staff or beneficiaries about AI tool helpfulness are quick and low-cost. Questions like "How much did this tool help your work?" with 1-5 rating scale provide measurement without sophisticated methods. Brief post-use surveys (one question, takes 10 seconds) can be distributed widely.
Simple before-and-after comparison (measure key metric before AI implementation, measure again after) provides evidence of change. For example: average time per grant application before tool (baseline) versus after tool. If time per application decreased from 2 hours to 1.5 hours, that's quantifiable impact. Before-and-after doesn't prove AI caused the change (other factors might have), but it shows correlation.
One of the most straightforward impact measurements is time savings. Organizations can ask staff to track time spent on tasks before and after AI implementation. Time tracking doesn't require complex software; simple spreadsheets where staff record time suffice. Over a month, organizations can calculate average time per task before and after. Multiply by number of annual uses and you have annual time savings. Convert to cost savings using average staff hourly salary to calculate ROI.
For nonprofits focused on specific outcomes (students served, people helped, clients served), track cost-per-outcome before and after AI. Calculate as: annual budget / annual outcomes = cost per outcome. If implementing AI reduces cost per outcome, AI generated value. This calculation is straightforward and meaningful to funders.
Brief surveys can assess staff adoption and satisfaction: "Do you use this AI tool in your work?" (yes/no), "How valuable is this tool for your work?" (1-5 scale), "What would improve this tool?" (open text). Administer surveys 6 months after implementation. Response rates of 50%+ are fine for small organizations. Results show whether staff have adopted the tool and find it valuable.
Funders increasingly expect impact reporting. Organizations should develop simple AI impact reports for funders: 1-2 pages including: number of users, adoption rate, time/cost savings, user satisfaction scores, key stories/examples, lessons learned, and future plans. This format is much easier than comprehensive evaluation while still providing credible evidence.
The temptation in measurement is to design perfect studies requiring extensive resources. However, for resource-constrained nonprofits, "good enough" measurement that actually happens is better than perfect measurement that never gets implemented. Organizations should design measurement that fits their capacity: simple metrics that staff can realistically track, measurement integrated into existing processes, and reporting that serves both internal and funder needs.
Nonprofits can generate credible evidence of AI impact without sophisticated evaluation methodology. Simple metrics, proxy indicators, before-and-after comparisons, and user satisfaction surveys demonstrate value. Organizations should embrace "good enough" measurement that fits their resources, measure what they can realistically track, and communicate findings to funders and stakeholders. This practical approach to measurement is far more common in nonprofit AI implementation than comprehensive evaluation studies.
