Without measurement, you can't tell if adoption is happening, if it's having impact, or where problems are. Measurement reveals truth: Are people actually using AI tools? Is quality improving or declining? Are we delivering value to funders? Which teams embrace adoption and which resist? Measurement guides decisions and demonstrates value.
Track: What percentage of staff have completed AI training? How many are actively using AI tools? How often? Tools have usage analytics. Claude can track how many times team members use it. Airtable shows who's accessing automations. Monitor adoption rates monthly. When rates plateau, investigate why and adjust approach.
Track completion of training modules. How many people completed Claude fundamentals? How many advanced prompt engineering? Track certifications and competency assessments. Trending upward indicates growing adoption and capability. Plateaus indicate training challenges needing attention.
How quickly are people adopting after training? Quick adoption (within days) indicates strong buy-in. Slow adoption indicates barriers needing removal. Track: how long after training did people first use the tool? How long before they used it independently without coaching? Velocity indicates adoption strength.
Compare proposal quality before and after AI adoption. Measure acceptance rates (percentage of submitted proposals funded), scoring improvements (evaluate proposals blind to whether they were AI-assisted), reviewer feedback (did reviewers note improvement?). Quality shouldn't decline; ideally it improves as writers focus less on mechanics and more on strategy.
Track proposals completed per person per period. With AI assistance, writers should complete more proposals in same time. Track: average proposals per writer per month before and after AI adoption. 20-30% improvement is common. If there's no improvement, adoption isn't solving problems—investigate why.
Measure time from grant opportunity discovery to submission. AI-enhanced workflows should reduce cycle time. Track: what was average cycle time before AI? What is it now? 20-40% improvements are typical. If there's no improvement, AI is enabling more proposals but not faster ones.
Don't measure everything. Focus on metrics that reveal whether adoption is achieving your goals. If goal is faster proposals, track cycle time. If goal is higher quality, track acceptance rates. If goal is staff satisfaction, track engagement. Choose metrics aligned with your adoption goals.
How satisfied are people with AI tools? Are they useful? Easy to use? Do people trust outputs? Regular surveys (quarterly) ask: "How satisfied are you with Claude?" "Is it helpful?" "Would you recommend it?" Satisfaction trends show whether adoption is sticking or problematic.
Do people believe AI is valuable? Has it improved their work? Do they want to use more? Questions like "AI has made my work more efficient," "AI has improved proposal quality," "I want to use more AI in my work" reveal perceived value. Perceived value correlates with actual adoption.
Survey: "What challenges do you face using AI?" "What would improve your experience?" "What concerns you?" These questions reveal blockers and improvement opportunities. If common concern is "outputs aren't good enough," address through training or tool changes. If concern is "process is confusing," improve documentation.
The ultimate metric: did AI adoption increase funding? Track: total funding before and after adoption, acceptance rate, funding per proposal. If adoption doubled acceptance rates, that's transformational. If it has no impact on funding, value is limited.
Calculate cost per proposal: (staff hours × hourly cost + tool costs) ÷ proposals submitted. With AI, cost per proposal should decline. Calculate cost per dollar funded: total acquisition cost ÷ total funding received. Lower is better. These metrics show financial impact.
Track staff hours per proposal (should decline with AI), staff satisfaction (should improve if AI reduces tedious work), retention (if people enjoy work more, they stay). Productivity gains and improved retention have financial value. Happy, productive staff are understandable as AI benefits.
Beyond numbers, capture stories. How did AI help a specific grant win? How did automation reduce someone's workload? These stories resonate more than statistics. Document them. Share them. Success stories motivate continued adoption better than metrics.
Collect written feedback: "Using Claude cut my proposal drafting time by half." "The automation caught errors we would have missed." "I was skeptical, but now I can't imagine working without AI." Quotes from users—especially skeptics who became believers—are powerful advocacy.
Did adoption actually cause improvements or did something else? With control groups (some team members use AI, others don't) you can measure attributable impact. But this is complex in small organizations. Simple before/after comparisons are often good enough: did metrics improve after adoption? That's meaningful.
Some metrics look good but don't reflect value. Training completion rate is vanity—people can complete training without actually adopting. Track actual usage, not training completion. Seek meaningful metrics: adoption rates, quality improvements, time savings, funding impact.
Metrics reveal problems: adoption rates low in certain teams, quality hasn't improved despite adoption, satisfaction low. When metrics show problems, investigate: Why isn't adoption happening? Is training insufficient? Are tools hard to use? Is there resistance? Data points you to root causes.
Use data to adjust: if adoption metrics show training isn't working, change training approach. If quality metrics are flat, invest in quality-focused coaching. If specific teams aren't adopting, work with them directly. Data-driven adjustment beats continuing with approaches that aren't working.
When metrics improve, celebrate. "Proposal cycle time decreased 25% since adopting AI. Great work!" Public recognition of progress motivates continued adoption and shows skeptics that change is working.
A nonprofit created a simple monthly dashboard tracking: adoption rates, cycle time, proposal quality scores, satisfaction ratings. Sharing this dashboard publicly showed everyone impact of AI adoption. When adoption rates increased, everyone celebrated. When cycle time improved, people could see their collective benefit. The dashboard became powerful adoption driver.
Don't just measure first few months. Adoption is long-term. Measure quarterly for first year, then semi-annually. Track trends: Is adoption plateau permanent or temporary? Is quality maintaining or degrading? Are staff still engaged or losing enthusiasm? Long-term measurement reveals real impact.
